# 2026 Work Trend Index: Agents, human agency and the frontier firm

Tier A (Strong evidence): Microsoft's annual flagship pairs a 20,000-person survey in 10 markets with Microsoft 365 Copilot telemetry, a large dataset but published by the vendor of the tools it measures and built on self-reported outcomes.

Summary based on the full text.

## In short

Microsoft's 2026 Work Trend Index Annual Report (May 2026), with a foreword by Harvard Business School professor Karim Lakhani. It combines a survey of 20,000 AI-using knowledge workers in 10 markets with anonymised Microsoft 365 Copilot telemetry. The main finding is what Microsoft calls the "Transformation Paradox": employees are ready to change how they work, but metrics, incentives and norms in their organisations still reward the old way. Organisational factors are linked to about twice as much of the reported AI impact as individual ones.

## Key numbers

- 67% vs. 32%: share of reported AI impact linked to organisational factors versus individual mindset and behaviour
- 19%: AI users in the Frontier zone, where individual capability and organisational readiness are both high
- 13%: AI users who say they are rewarded for reinventing work with AI even if results are not met
- 15x: year-over-year growth in active agents in the Microsoft 365 ecosystem (18x in large enterprises)

## What it reports

- In a sample of about 105,000 Copilot chats from one week in February 2026, 49% of user goals supported cognitive work (analysis, decisions, problem solving); 19% interacting with others, 17% producing work, 15% finding information.
- 66% of AI users say AI lets them spend more time on high-value work; 58% produce work they could not a year ago, rising to 80% among "Frontier Professionals" (16% of respondents, 3,233 people).
- 86% treat AI output as a starting point; quality control of AI output (50%) and critical thinking (46%) were ranked the most important human skills.
- Readiness map of 16,971 respondents: Frontier 19%, Emergent 50%, Stalled 16%, Blocked agency 10%, Unclaimed capacity 5%.
- Only 26% say leadership is clearly aligned on AI; 65% fear falling behind, yet 45% say it feels safer to stick to current goals than redesign work.
- Leaders vs. employees: feel safe proposing new AI ways of working 81% vs. 67%; manager makes room for experimentation 78% vs. 59%.
- In a separate survey of 1,800 workers (July 2025), managers who modelled AI use were associated with a 17-point lift in reported AI value and a 30-point lift in trust in agentic AI.
- Documented, repeatable agent workflows and handoffs at organisation level: 25% of Frontier Professionals vs. 14% of others.

## How they got it

Edelman Data x Intelligence ran a 20-minute online survey of 2,000 AI users per market (US, Brazil, Australia, India, Japan, France, Germany, Italy, Netherlands, UK) from 18 February 2026; the report gives end dates of both 7 April and 20 April. A random forest model, cross-checked with elastic net and XGBoost (test R² 0.680-0.690), ranked 29 factors against a 10-item self-reported impact score. Telemetry covers March 2025 to March 2026.

## Limits

- All survey variables are self-reported at one moment; Microsoft states the relationships are associations, not causal effects.
- Non-users were screened out, so the sample is engaged workers only; country breakdowns for Australia and India were not yet published.
- Microsoft sells the tools whose adoption it measures, and telemetry is reported only as ratios.

## Why it matters for companies

The strongest correlates of AI value are company culture, manager behaviour and talent practices, ahead of individual skill. For a traditional company, that points to performance criteria, rewards for redesign attempts and visible manager use as the levers, before buying more licences or training. The report also treats agent governance as an IT and security job: agents need identities, permissions and audit trails like staff accounts. Its three questions (who reviews agent performance, who may change the workflows agents run, how a local win gets scaled) make a usable starting checklist.
